Taking the pulley off is obviously the correct way to do it! Make sure that the pulley bolt is tight afterwards or you might end up with the same problem as Sean (see posting at http://www.capscan.org/gamma/_forum/00000035.htm ). Taking the idler wheel off worked fine for me a few times...
